But ask them what it costs to acquire a customer and you’ll get a shrug. Think of CAC as a function. It takes inputs — marketing spend, your time, tool costs — and returns a single output: the cost to add one paying customer. When that function is cheaper than what a customer is worth over their lifetime, you have a business. When it’s not, you have a very expensive hobby. Developers ignore CAC for two reasons. First, early-stage products are often funded by the founder’s own time, and most developers don’t think of their time as a cost. It is. If you spent 20 hours writing blog posts this month and your effective hourly rate is $100, that’s $2,000 of marketing spend — it just doesn’t show up in your Stripe or bank account. Second, when you’re pre-revenue, CAC feels abstract. Why calculate the cost per customer when you have 12 customers? CAC = Total acquisition spend in period / New paying customers in period
“Total acquisition spend” includes: ad spend, content tool subscriptions, outreach tool costs, freelancer/contractor fees, and (founder time × hourly rate). “Period” is typically a calendar month. New paying customers means first-time paid conversions — not trials, not free users.
Example 1 — $19/mo product:

Your time (25 hrs): $2,500 (at $100/hr effective rate)

At $299/mo with 24-month average retention, LTV is $7,176. CAC of $912 gives a 7.9:1 ratio. But if you close only 2 customers instead of 4 that month, CAC doubles to $1,825 and the ratio drops to 3.9:1. Higher price points make CAC more volatile — one bad month looks alarming even when the underlying unit economics are fine.
The pattern: CAC calculations only mean something relative to LTV. The absolute number is useless without context.

LTV = Average Monthly Revenue per Customer / Monthly Churn Rate
Example: $49/mo product, 5% monthly churn
LTV = $49 / 0.05 = $980
The LTV:CAC ratio is the single most important health metric for a bootstrapped SaaS:

5:1 is the target for a bootstrapped product at scale. At 5:1, you have enough margin to reinvest in product, hire occasionally, and survive a bad quarter without the math falling apart.
7:1+ means you’re underinvesting in growth. This is the mistake many successful indie products make. They have a great LTV:CAC ratio because their CAC is low (organic traffic, word of mouth), but they’re not reinvesting the margin into channels that could 10x their customer count. A 7:1 ratio with 100 customers is not better than a 4:1 ratio with 1,000 customers — it’s just more cautious.
1:1 means the business is dying — possibly without you realizing it. If every new customer costs as much as they’re worth, growth makes the business less healthy, not more. The only exits from 1:1 are to raise prices, reduce churn, or find cheaper acquisition channels.
How to Lower Your CAC Without Cutting Corners
There are exactly three levers on CAC: reduce the cost per visitor, increase the rate at which visitors convert to customers, or find channels with structurally lower costs.
Lever 1: Improve landing page conversion rate. This is the highest-leverage CAC reduction available. If you’re spending $1,000/month on ads and converting at 2%, you get 20 customers at a $50 CAC. Lever 2: Invest in content/SEO. The CAC on a visitor from a blog post you wrote two years ago is essentially zero. The upfront cost amortizes across every future visitor. Compounding assets — content, SEO rankings, community reputation — reduce CAC systematically over time, unlike ad spend which resets to zero the moment you stop paying.
Lever 3: Build a referral loop. A referred customer has a near-zero CAC and typically churns at 20–30% lower rates than acquired customers. Even a simple referral incentive (“Give a friend 30% off, get a month free”) can meaningfully shift your blended CAC once you have a base of satisfied users.
What not to do: cut quality to reduce cost. Cheaper ad targeting produces lower-quality leads with worse conversion rates and higher churn. The math almost never works in your favor — you spend less but get much less in return.
CAC Payback Period: How Long Until a Customer Is Profitable
The CAC payback period is how many months of revenue it takes to recover the cost of acquiring a customer:
CAC Payback Period = CAC / (Average Monthly Revenue × Gross Margin)
Example: CAC = $120, MRR per customer = $49, Gross Margin = 80%
Payback = $120 / ($49 × 0.80) = $120 / $39.20 = 3.1 months
This is the cash flow metric, not the profitability metric. LTV:CAC tells you if the model is profitable long-term. Payback period tells you how long you’re underwater on each customer — and therefore how much working capital you need to grow.
The benchmark: 12 months for SMB SaaS, 18–24 months for enterprise. Under 6 months is excellent — you can reinvest quickly. Over 18 months for a bootstrapped product means growth is capital-intensive and risky: if churn spikes before payback, you’ve lost money on that cohort entirely.
